By the time a mapping tool starts to hurt, most teams have already been living with the pain for six months. The calls drop out of the route view. The rep who joined in January has built their own Google Sheet because the tool's territory list is three refreshes out of date. Two account executives have started drawing lines on a printed A3 of the patch because it is faster than the software. Nobody talks about any of this in stand-up. It is background noise, baked in.
Q2 is the quiet window where this kind of rot gets addressed. The first quarter is too close to annual targets to risk a core tool. The third quarter is too close to the back-half budget freeze. April to June is the bit of the calendar where a field operations lead, a revenue operations partner or a finance business partner can sit with the problem, score the tool honestly, decide whether to move. If the answer is move, the decision reaches procurement in time for a 1 July switch. If the answer is stay, the tool gets rebuilt properly against the team's real way of working.
This is the playbook for that fortnight. Who runs it. What to measure. What to ignore. How to decide. How to move without breaking the route for the people already on the road. If you sit in revenue operations, you are probably the one carrying the audit. You can see the gap between the territory plan on the deck and the territory in the tool. You also know whose quota will be hit if the wrong call is made in May.
The audit reads cleanly from your seat. Pull last quarter's route data out of whichever mapping product the team is on. Map it against the patch you actually sold to the board. Count the roads that were worked. Count the roads that were planned but never touched. The gap is the opportunity cost of the existing tool. If that gap is 18 per cent of planned routes or more, the tool is almost certainly the constraint rather than the rep. Put that number in writing before anything else happens.

If you sit over the day-to-day field operations, the audit is a different animal. You live with the tool every morning. You know which drivers are quietly working around it. You also see what the tool is missing in the field most clearly, because the patch is your responsibility.
Spend the first week walking a shift or riding with a crew. Do not open the tool while you are with them. Watch the decisions they make. Where does the tool help. Where does it vanish. Where does a paper list replace it. Write down a specific example of each. Specific beats general every time when procurement asks why.

If you sit in finance, you are the one who needs the tool migration to land inside the current contract cycle rather than slipping into the next one. You have seen a dozen software migrations. You know most of the cost is hidden in the move, not in the sticker price. You also know Q2 is the only window where the move is cheap. By September the new-tool implementation clashes with closeout work. By November the switch becomes a January decision.
Your job in the audit is straightforward. Price the status quo honestly. The licence cost is the easy bit. The harder number is the absorbed cost of the workarounds: the spreadsheet hours, the printed A3s, the reps spending 10 per cent of a week rebuilding territories the tool cannot hold. A move looks expensive in a spreadsheet until you price what you are already paying to stay.
The two-week audit, day by day
The audit fits into 10 working days. Seven of those days are actual work. The other three are buffer for the conversations that always run long. Here is the shape Pin Drop has seen work best across field-based teams of roughly 15 to 200 people, whether the work is sales, operations or facilities. Scale it up if you are larger. For a team below 15 the audit still works. You just finish on day six.
Days 1 and 2: baseline
Pull the last 90 days of data out of your existing mapping tool. If the tool will not export, that is already an audit finding. Write it down. Then pull a few specific things. Route history. Pin and place data. Territory definitions. Shared-map activity. The count of active licences. The count of users who have opened the tool in the last 30 days.
Two numbers you will want immediately. The first is the ratio of active to paid seats. The second is the ratio of routes actually driven to routes planned. Anything below 75 per cent on either is a flag. A lot of tool replacements are decided on these two ratios alone before the audit reaches day three.
Days 3 and 4: shadow
Ride with a rep or a field crew. One morning out, one afternoon in. Take handwritten notes, nothing else. The instrumentation for this job is your eyes.
Watch three specific moments. The first is the pre-work scan: what does the rep do in the five minutes before they leave the first site. The second is the recovery moment: what happens when a visit collapses and the next two hours need rebuilding from cold. The third is the end-of-day write-up. Notice what goes into the tool. Notice what goes into a spreadsheet. Notice what goes into memory.
At the end of day four you should have a short list, no more than six items, of specific moments where the tool was the friction. Keep the list specific. "Tool does not show the order of today's stops in the list view, so the rep rewrites the order in a Notes app at the first traffic light" is useful. "Tool is bad" is not.
Days 5 and 6: score
Sit with the list. Score the tool on five dimensions. Give each a mark out of three so the total fits on a hand.
- Territory truth. Does the territory in the tool match the patch on the plan? How long does a change take to propagate?
- Route fidelity. Are the routes the tool produces the routes the reps actually drive? If not, why not?
- Shared view. Can a manager and a rep look at the same live map at the same time? Can a stakeholder outside the tool see it without a login?
- Offline reality. Does the tool work in a motorway dead zone? Does it resume cleanly when cellular returns?
- Pin persistence. Do the places the team has added stay added? Are they there in a year?
Anything scoring a one on two or more dimensions is a tool that needs replacing rather than rebuilding. Anything scoring a one on a single dimension might be fixable inside the current contract. Write the total score at the top of the audit document.
Days 7 and 8: alternatives
Do not open a vendor demo yet. Write down what the replacement needs to do. If you start from what the market sells, you will buy what the market is selling. If you start from your team's operational reality, you will buy what your team will use.
The shortlist for most field teams sits between four and six products. Two will be tools you know. Two will be tools you have not tried. Days 9 and 10: decision
The decision meeting is short. It has three papers. The audit score from day five. The replacement need from day seven. The cost of staying from the finance seat in the trio. If the replacement need is more than half met by the existing tool with a small rebuild, you are rebuilding. Everything else is a move.
If the decision is a move, the 1 July deadline is comfortable. You are running the rollout in June, training in the last week of June, live on the new tool for the second half. Two things tend to slow a rollout. The first is data portability. Pull the export from the old tool on day 10, not on rollout day. The second is shared-link etiquette. If the decision is a rebuild, you still have work. Write down what a rebuilt version of the tool looks like by the end of Q2. Review it monthly for the rest of the year. Re-audit next April. The decision is not forever. The decision is for 12 months.
